Why a pyramid, not a checklist
Growing on Ozon systematically comes down to five layers stacked in order of importance. The lower the layer, the more fundamental it is: a weak foundation cannot be fixed by spending more on the layers above it.
From the bottom up:
- Product - the foundation.
- Listing packaging - content rating, SEO, visuals.
- Behavioural metrics - reviews, conversion, fulfilment signals.
- Paid advertising - the scaling lever.
- Investment - the fuel at the top.
Layer 1: product is the foundation
How well you pick the product determines everything downstream: your results, your volumes, your whole operation on the marketplace. No advertising and no perfectly tuned SEO will work if nobody needs your product, or only a very narrow audience does.
A common pattern in audits: sellers try to squeeze sales out of a product when the only thing they need to do is change the product. Sometimes the simplest action for growth is to swap the item.
Rule 1: the product must be mass-market
Avoid low-volume niches. In a narrow niche a single item might do 5-10 sales a month, so reaching 1,000 sales would take 200 such items. In mass niches one item can do 1,000 sales a month. A huge assortment means high costs and a lot of processes.
The product you enter with should be needed by everyone, at least occasionally, and bought with some regularity. Mass products consistently deliver the best results from advertising: they are easy to push with paid traffic and they generate a high share of repeat purchases. You acquire a customer once, and they keep coming back through their previous orders and reorder.
Rule 2: the product must be scalable
When real sales start coming from ads and organic search, you must be able to cover 100% of demand and avoid going out of stock. Know your supplier's maximum capacity, packaging time and logistics time.
Rule 3: no product is a guaranteed winner
You can only raise the probability of success, using category analytics, demand data and traffic analysis. So test broadly: enter as many different products as possible and validate demand on a small budget. Scale only the items that returned a positive ROI.
Test at least 10 new products every month, ideally more. Regular product testing is the lever behind your sales.
Layer 2: packaging the listing
Rule 1: content rating of 100 out of 100
This is mandatory. 360-degree photos are optional but recommended.
Rule 2: be specific in your infographics
Say "non-GMO", "100% linen", "over 30 sizes available". Avoid vague phrases like "unique qualities", "natural ingredients" or "good reviews". Specifics sell because shoppers search for concrete benefits, and you need to give them the reason to buy from you rather than a competitor.
Rule 3: keywords everywhere
Put keywords in the title, description, attributes, reviews and image file names. Go straight for mid- and high-frequency queries. Low-frequency queries with 10-100 searches a month can be worked, but they will not give you meaningful volume. If the goal is dominance, compete in high-frequency queries.
Layer 3: behavioural metrics
These signals tell Ozon how much your listing deserves promotion in search results.
Rule 1: answer reviews and questions in detail
Respond within two hours. Ideally, set up a separate business process and document it for your team member.
Rule 2: keep purchase patterns organic
Buy back your own stock gradually rather than in one burst, from different accounts, for different listings, to different pickup points and addresses. If you cannot handle the volume yourself, local buyback contractors can help.
Rule 3: beat competitors on conversion
To rank at the top, your listing conversion must match or exceed competitors'. Improve it through content, rating and average score (hold 4.8-4.9), and by handling objections in reviews and Q&A. When a shopper has doubts, a question or review that mirrors those doubts and answers them is a strong conversion tool.
Rule 4: never go out of stock
Zero stock is a beginner's disease that kills all efforts to reach the top. Avoid it at all costs.
Layer 4: paid advertising
The simplest and most effective lever for scaling sales on Ozon.
Rule 1: use all three ad formats
If one format, such as search ads, is profitable, then both pay-per-click and pay-per-order can work with positive returns. Review your ad setup step by step.
Rule 2: test each product separately
Do not lump products into one campaign. You need per-product ad analytics to see which items sell with ads, which do not, and which have a low or high ad cost share (ACOS).
Rule 3: the only goal of testing is finding low ACOS
Low ad cost share means you can afford to pay for a nearly unlimited number of customers and stop depending on organic sales.
Rule 4: scale when ACOS is acceptable
Raise the daily budget. Many sellers leave profit on the table because they do not track analytics and cannot see that a simple budget increase would multiply sales.
The recipe for dominance is simple: spend $16,700 a month on advertising.
Layer 5: investment as fuel
Investment is the fuel for growth. The mechanics: do not grow on the income your business generates. Use business income to sustain the business and for personal spending, and invest the surplus in yourself. As the key person in your company, your energy level drives sales and development.
When you are ready to grow, raise borrowed money, put it into scaling, pay the bank its interest and grow on that.
Rule 1: bank money first
Borrow at interest from a bank first. Giving away equity is the last resort, when banks and private investors have both refused. Loan interest can be repaid in months or a few years at most, while a share of profit may be given away forever.
Key takeaways
- Product is the foundation. Your future sales depend on how regularly you test new items.
- Sometimes the only fix is a new product. No need to reinvent settings or rebuild listings.
- Listing packaging drives both organic and paid sales.
- Paid ads plus regular product testing are the simplest and most effective growth lever.
- Use borrowed capital to grow and invest surplus profit in yourself and your energy.
